Assume you're a small business owner. Your company has 2 employees, plus yourself. Under your system, what would be the new work schedules for all 3? Would you need more employees? How much would they all get paid?
The chapter from my book is the answer.
FJT – FFT system means Fifty percent job time – fifty percent free time system.
Confessions of a small business owner
I am the owner of a small but, thanks to God, successful window and door installation and repair business. I have been in this business for 13 years and for about the last 7-8 years, due to the large number of orders, I have had to work a 12- to 13-hour day with almost no free time.
My average profit for our services is about $18 per hour. Over the last 6 years I have employed a helper and paid him $8 per hour. I have had 5 employees in this position during this time.
My clients are very satisfied with my services and of course they recommended me to their friends and relatives. As a result of this I now have maybe twice or 3 times as many orders than I can manage. The problem is what to do in such a situation. I know very well that refusing to take on orders is a very bad thing but, on the other hand, I cannot send anyone else to do the work because my clients want me to do it personally. I also need to supervise my helper at every stage of his work.
The relationship with most of my helpers followed the same basic path. For about 4-6 months they were very intent on obtaining all the experience they could. And I, of course, did my best to pass on to them all I know. They would then advance to the place where they were producing work that was equivalent in quality to my own and so our work output doubled. I then had the opportunity of taking on and successfully completing about twice as many orders.
However, with the rapid increase in orders and earnings my helper would began to ask me to increase his hourly earnings above what I was prepared to pay. To work with a man who is not satisfied with his wages and with you not being prepared to increase them beyond the standard wage for an assistant in my type of business is not a good idea. As such, in these cases, I usually had to lay off the assistant and employ a new one, teaching them from the beginning. After leaving my employ some even tried to start their own business in my area with my clients.
You can understand how many new orders, money and nerves I lost in these cases. I consulted with some small business organisational problem specialists and they suggested the following options:
1. To agree to their demands and give them the earnings they asked for because my profit in this case would be more than was the case with loosing orders and having to change assistants.
I cannot agree with this because their current earnings are already the same as that which an assistant with one year’s experience earns in a business such as mine. However they demanded $10 to $12 per hour. The fact that they are able to do the work as proficiently as I can only proves that I am a very good teacher.
2. Not to increase their earnings today but to promise to give them a share in my business in the future.
I do not want to share my business with anybody else except my children and to promise something with no intention of carrying it out is not my way of doing things.
3. To organise the job with my assistant in such way that he would perform the less important tasks and I the more important ones. Also to take on assistants who would be suited only to these lower level tasks. In this way I would give them the feeling that it is impossible to work without me and therefore would, as far as possible, exclude the possibility of them becoming independent.
This advice is absolutely against my principles of working relationships which should see to the maximum good for the employee. Also very often I have to be absent because of meetings with clients so as to get new orders and also many other appointments outside my working area. When I return after two or three hours I would like to see the assigned work having been completed. In my case, where new doors and windows need to be fitted in an apartment or house, this kind of job can only be done by a competent worker who can work on his own without supervision or assistance.
When I read about the “FJT-FFT SYSTEM” of work organisation it became absolutely clear to me how I could solve my problem and what type of helper I needed.
I would employ two active, well educated, intellectual men with many years of experience in a completely different business to mine but whose occupations unfortunately did not give them much income. These people need to work to earn money but then they have very little time for their favourite occupation.
Initially I would work according to the one-month “FJT-FFT SYSTEM” variant but should they want to this could be changed to the two-month variant. I think a really creative person would be very happy if, after a month of a hard work and good income, he had the opportunity to take a break of one month in which he could follow his favourite occupation without having to be concerned about money. The possibility to have the free time in a month-long “creative” vacation would be the additional stimulus for their good work with me.
In the situation where one of them began to earn a good income from his favourite occupation and decided for this reason to give up his job in my business I would wish him every success. My only request would be for him to inform me about 3 to 4 months beforehand so as to give me time to take on and train a new worker.
Something else. This job organisation variant seems to me more reliable than the one I now have because, as in this instance, I would have a second helper to exchange with the other.
